The Meaning of RACI

RACI: Clarifying Roles, Responsibilities and Accountability

In maintenance and lubrication management, many problems are not caused by a lack of technical knowledge. They are caused by unclear responsibilities.

  • Who decides what lubricant should be used?
  • Who performs the lubrication task?
  • Who checks that it has been done correctly?
  • Who needs to be consulted before a change is made?
  • And who simply needs to be kept informed?

This is where RACI provides a simple but powerful framework.

RACI is a responsibility-assignment model that defines the role each person or function has in a process, task or decision.

The acronym stands for:

  • R – Responsible
  • A – Accountable
  • C – Consulted
  • I – Informed

A well-defined RACI structure helps organisations eliminate ambiguity, prevent tasks from being overlooked and create clear ownership of lubrication activities.


What Does RACI Mean?

R — Responsible

The Responsible person or team performs the task.

They are the people who actually carry out the work.

For example, in a lubrication programme, the Responsible person may be the lubrication technician or maintenance technician who:

  • performs the lubrication task;
  • checks the lubrication point;
  • uses the correct lubricant and quantity;
  • records the work;
  • reports abnormalities.

There can be more than one Responsible person for a task, although keeping responsibility clear and practical is preferable.

Think: "Who does the work?"


A — Accountable

The Accountable person owns the outcome.

They are ultimately answerable for ensuring that the task is completed correctly and that the required standard is achieved.

For example, a Maintenance Manager may be Accountable for ensuring that:

  • lubrication routes are properly defined;
  • lubrication standards are established;
  • technicians are trained;
  • the correct equipment is available;
  • lubrication performance is monitored.

Ideally, each activity should have one clearly identified Accountable person.

Think: "Who owns the result?"

This distinction between Responsible and Accountable is particularly important.

The technician may be Responsible for lubricating a bearing, while the Maintenance Manager is Accountable for ensuring that the lubrication programme is effective.


C — Consulted

The Consulted people provide knowledge, expertise or input before a decision or task is completed.

Consultation should normally be two-way communication.

For example, when selecting a lubricant, the following may be consulted:

  • Maintenance;
  • Reliability Engineering;
  • Lubrication specialists;
  • OEM representatives;
  • Procurement;
  • Health & Safety.

Their expertise can help ensure that decisions are technically sound and practical.

Think: "Who should we ask?"


I — Informed

The Informed people need to know what has been decided or what has happened, but they do not actively participate in the task.

For example, Production may need to be informed that:

  • a lubrication standard has changed;
  • a lubrication route has been modified;
  • a machine has been identified as having a lubrication-related reliability issue.

Think: "Who needs to know?"


RACI in Lubrication Reliability™

RACI is particularly useful when implementing a Lubrication Reliability™ Strategy.

Lubrication is not a single maintenance activity. It involves multiple stages, people and departments.

The exact assignments will differ between organisations. The important principle is that every critical activity has clear ownership.


Why RACI Matters

Without clearly defined responsibilities, lubrication programmes can suffer from what might be called the "someone must be doing it" problem.

Everyone assumes somebody else is responsible.

The result can be:

  • missed lubrication tasks;
  • incorrect lubricant selection;
  • over- or under-lubrication;
  • poor contamination control;
  • incomplete records;
  • delayed corrective actions;
  • unclear purchasing responsibilities;
  • inconsistent lubrication practices.

RACI helps turn responsibility from an assumption into a defined organisational process.


RACI and the Six Lubrication Rights

RACI can also support the implementation of the Six Lubrication Rights:

  1. The right lubricant
  2. The right quantity
  3. The right place
  4. The right time
  5. The right method
  6. The right condition

For example, a lubrication technician may be Responsible for applying the right quantity, while the Maintenance Manager remains Accountable for ensuring that the correct lubrication standards and equipment are available.

This creates a clear connection between technical requirements and organisational responsibility.


RACI Is More Than a Matrix

A RACI matrix should not become another document that sits in a maintenance office and is never used.

Its real value comes from using it to answer practical questions:

Who is responsible for this?

Who is accountable for the result?

Who needs to be consulted?

Who needs to be informed?

These questions should be answered before implementing or changing an important lubrication process.


How to Build a RACI Matrix

A practical approach is:

1. Identify the activities

List the important tasks within the process.

For lubrication, this could include lubricant selection, storage, identification, dispensing, filtration, lubrication execution, oil analysis and performance review.

2. Identify the people and functions

Include the departments that genuinely have a role in the process.

3. Assign R, A, C and I

For each activity, define who is Responsible, Accountable, Consulted and Informed.

4. Look for gaps and overlaps

A good RACI matrix should expose situations where:

  • nobody is responsible;
  • nobody is accountable;
  • too many people are responsible;
  • unnecessary people are being consulted;
  • people are being informed when they actually need to be involved.

5. Agree and implement

The RACI matrix should be discussed with the people involved and incorporated into the relevant procedures, work instructions and maintenance systems.


RACI in Practice

Consider a simple example:

Task: Change the lubricant specification for a critical gearbox.

A possible RACI assignment could be:

  • Responsible: Reliability Engineer
  • Accountable: Maintenance Manager
  • Consulted: OEM, Lubrication Specialist, Procurement
  • Informed: Maintenance Technicians, Production

This creates a clear chain of responsibility.

The Reliability Engineer develops the technical recommendation.
The Maintenance Manager owns the decision.
The relevant specialists provide input.
The people affected by the change are informed.

Nobody has to guess who should do what.
